Unworkable, Unavoidable, Urgent, Underserved
Before touching code, we validate problems through our 4 U's framework. Problems must be severe enough to cause firings (Unworkable), affect everyone in the segment (Unavoidable), be their #1 priority now (Urgent), and poorly served by existing solutions (Underserved).
Example: iPhone activation failures weren't just "inconvenient" - they caused public embarrassment, affected every customer, needed immediate fixes, and existing solutions failed completely.

MVS Before MVP
Minimum Viable Segment Defines Everything
Your Minimum Viable Segment comes before your Minimum Viable Product. We find the smallest group with identical pain points where you can sell the same solution repeatedly without changes. Most studios build for "small businesses" - we build for "local restaurants with 2-10 employees struggling with inventory waste."
Why it works: Connected (Kazakhstan nonprofit) didn't target "everyone in Kazakhstan" - they focused on "children from marginalized rural communities lacking digital literacy and equipment."

3D Breakthrough Positioning
Disruptive, Discontinuous,
Defensible
We reject "faster, better, cheaper" positioning. Every product must be Disruptive (changes how things work), Discontinuous (enables impossible things), or Defensible (creates switching costs). Ideally all three. Bigger companies will out-execute you on speed and price - they can't copy your moat.
Real moats: Airbnb (don't own assets), AWS (scale-enabled cloud), Facebook (network effects), Salesforce (switching costs).

We measure the value delivered against adoption friction. Learning new systems, changing workflows, integration costs, startup risk - it all counts as "pain." For enterprise customers, we need 10:1 minimum gain/pain ratios to overcome inertia. We calculate this before building anything.
